A beautiful portfolio doesn't mean an agency is right for you. Knowing what to look for — and what to ignore — will save you from an expensive mismatch.

Most founders evaluate design agencies the same way they'd evaluate a graphic designer — by looking at whether the work looks good. That's a reasonable starting point, but it's not enough. A portfolio that wins design awards might be completely wrong for a complex B2B SaaS product. Here's how to look deeper.

Look for B2B SaaS experience specifically

Consumer apps, e-commerce sites, and brand campaigns are very different from B2B SaaS products. The user needs are different, the complexity is different, and the success metrics are different. If an agency's portfolio is full of beautiful consumer work but has no B2B SaaS products, that's a signal worth taking seriously. Look for work that involves dashboards, multi-user workflows, data-heavy interfaces, and enterprise-grade complexity.

Look for before and after context

The best portfolios don't just show finished work — they show the problem that was being solved. If a case study can tell you what wasn't working, why the design decisions were made, and what changed as a result, that's a sign of an agency that thinks strategically. If every case study is just a series of beautiful screens with no explanation, be cautious.

Look for outcomes, not just outputs

Did the redesign improve activation? Did the new onboarding flow reduce support tickets? Did the product land better in sales demos after the rebrand? Agencies that track and report outcomes are agencies that understand that design is a business tool, not just an aesthetic exercise. If an agency can't tell you what their work achieved, ask why.

Ask about their process

A portfolio shows you what an agency has done. A conversation about process tells you how they work. Ask how they handle discovery. Ask how they manage feedback. Ask what happens when the work isn't landing. The answers will tell you whether they're a vendor or a partner.

Watch out for portfolio-client mismatch

Some agencies are great at a specific type of work — brand identity, marketing sites, consumer apps — and will take on B2B SaaS projects because the budget is there, not because they're equipped to deliver. Ask directly: what percentage of your work is B2B SaaS? How do you approach complex, multi-role product workflows? The answers will quickly tell you whether you're a core client or an experiment.
